I dismantle the whole thing. At first I thought I have to remove the bearing in order to replace the baffle but I found out that you don't have too. The cover after the baffle just fall off and that's it you can replace the baffle easily.

Using a torx screwdriver I removed the screws which were actually holding the pad plate to the sander not the foam pad.
The pad was held to the plate by a thin adhesive film. Using a putty knife I worked the pad free. Not an easy process.
I removed the film cover on the new pad and carefully aligning it with the screw hols, pressed it on.
Last I replaced the torx screws and tested the unit. Perfect.
